Lead · Applythe Branch, deepening craft or owning a team

Level 3, the Lead, is where your career forks for the first time. The title range splits: Lead Designer, Design Lead, or Senior Designer II on the IC side, Design Manager on the management side. Both are Lead-level, neither a promotion above the other. The defining verb is Apply: applying the craft and judgement built across the Associate and Senior levels at a scale where genuine ownership begins.

The IC Lead applies their craft at the level of a discipline or a substantial product surface, the senior craft voice for the team’s interaction design, or research methodology, or content standard, without direct reports. Their output is still largely artefacts, but the artefacts now shape how others work: patterns, documentation, written standards, reusable methods. Their primary relationship is with the discipline.

The Design Manager applies their judgement through other people. They have three to six direct reports, are responsible for those designers’ development, and own the team’s output collectively rather than shipping directly. The shift is larger than it looks from outside: a Design Manager who still tries to be the team’s best designer usually fails at both jobs. Their primary relationship is with the team as a whole, its composition, standards, rituals, and collective capacity.

The H3 weight distributions diverge sharply between tracks, the first level where the two produce different profile shapes. The IC Lead deepens craft depth (7.3): Hand and Head bear most of the weight, compounding toward upstream or downstream specialisation, Heart active but lighter. The Design Manager begins leadership depth (7.4): Heart and Head take most of the weight, learning to keep standards consistent across practitioners, to hire, coach, and resolve conflict, while Hand recedes from daily execution without disappearing. The Branch is the career’s single most consequential fork (Chapter 9).
