H3 Under AIthe three layers at organisational scale

At individual scale, AI cheapens the generative middle of Hand while Head grows more valuable and Heart becomes the hardest thing to replace. The same shift at organisational scale changes what the three layers look like when the whole design organisation is working under AI pressure, the environment most readers are now in rather than the one the framework’s original shape predates.

Under organisational AI pressure, the three layers behave differently.

Model, under AI. The horizontal bar every designer needs has shifted composition. Baseline Hand competence has expanded to include AI tooling fluency across whatever production stack the team uses. Baseline Head has risen because the team now operates on AI-augmented throughput that exposes diagnostic weakness more quickly than manual workflows did. Heart has become more valuable at the margin, because the part of the work AI cannot compress is the direct user contact and the advocacy work.

The team whose Model has adapted to this composition produces work at a rate and standard teams on pre-AI Model composition cannot match. The team whose Model has not adapted is running slower, not because AI is a cost on their throughput but because they are not yet using the asymmetry in their favour. That asymmetry is a composition choice. It cannot be neutral.

Structure, under AI. The Associate–Senior rung is hollowing (11.5), and the framework cannot on its own reverse the contraction. Every hiring plan, levelling decision, and mentorship structure the Conduct chapters develop now runs inside that contraction, and pretending otherwise is the one move this book rules out.
